How To Lead Every Personality Type on Your Team
You can't lead 5 different people with one playbook.
The leaders who try are the ones I watch burn out first.
I've been inside a lot of different teams over the last 15 years.
Operating roles at Sony, Hulu, and NBCUniversal.
Then, of course, running Fluency.
Not one team I've led or been a part of has responded to the same approach.
The strongest leaders I know already know this.
They read the person in front of them and adjust before the conversation starts.
5 types show up on almost every team.
Each one works differently.
And each one needs something different from you.
🏃 The Driver
Moves first and asks for forgiveness later.
Give them room to run and a clear line for when to check in.
Slow them down with processes, and you'll lose them.
Top tip: Set the boundary once, then get out of their way.
🔍 The Analyst
Wants the full picture before they commit.
Their pause isn't hesitation; it's risk management.
Give them the time and context to think it through.
Top tip: Share your reasoning early. They'll move faster once they have it.
🛠️ The Builder
Wants to ship the work, not talk about it.
Give them ownership and clear outcomes, then step out of the way.
If you put them in too many meetings, the work will suffer.
Top tip: Protect their calendar as closely as you protect their scope.
🤝 The Connector
Reads the room before anyone speaks.
They feel decisions as much as they make them.
Bring them in while the decision is being made, instead of after.
Top tip: Loop them in early. They'll tell you what the room isn't saying.
🗣️ The Skeptic
Pushes back on every assumption.
And that pushback exists to protect the decision from assumptions no one's tested yet.
The best ones are stopping you from a bad decision you haven't seen yet.
Top tip: Ask what they're seeing that you aren't.
Running a team is as much about reading people as it is about reading data and signals.
The best leaders read both.
So no, you don't need a new strategy.
You just need a clearer read on the people already on your team.
